Levels of Delegation

Alright, so this was something I learned recently at an event in Miami & it’s from a guy called Ari Miesel, full credit to him for this, you can find him at www.lessdoing.com. I’ve learnt from some of the smartest people in the space, Ari is basically a productivity expert. It was really great to sharpen some of my skills around optimisation, productivity, what I wanna do is take what I do currently & take it to the best person I know in the world and ask them how they would do it to improve. I got tons of insights & I’m excited to explore them & providing the results go well, then I will be sharing it with you guys to help & pass it on.
So, this is called the “6 Levels of Delegation”, so this is really relevant for us, I know there’s a couple of different ways you can delegate but this really crystallized it for me. The “6 Levels of Delegation”, so this is really a tool you can use when you’re looking to outsource anything.
First & foremost, this is a tool you can use & I’ll get permission from Ari if we can borrow this & we can repurpose it & put it into the group so you guys can use it as well.
So, you have to begin with writing the “Tasks that you’re gonna outsource / delegate”, “Due date”, “Level of delegation”, “Deliverable”, what is the result, what is the outcome, what is the deliverable of this task you’re delegating.
Over here, it includes the “Resources needed” to make this happen, & the “Limits”, e.g. this could be, if it’s above $250 then you have to come to me & get permission. Then this is the “Criteria for success” & some of this stuff comes from a coach called Dan Sullivan who is the owner of Strategic Coach, he is a legendary, probably one of the most famous coaches ever really of Strategic Coach & he has frameworks like this for creating the Criteria of success of what that looks like when it’s done & when it’s complete & that’s obviously where you add that. In here, “Contact me if” you can’t make it happen by the deadline, for example.
We’ll run through an example in here shortly, we’re gonna walk you through the “6 Levels of Delegation”.
Level 1 – This is where a lot of us naturally think this is the only you can delegate & this was true for me for a long time when I started out. Level 1 is “Do as I say” which keeps people locked in to spoon feeding & micro-managing but it is effective if you’re very specific about an outcome that you’re looking for & very specific about a tasks that you want done in a certain way then it’s about level 1 delegation.
Level 2 – the next one is “Look into this”. So this is for instance you have a task, okay most of us here have VAs or were gonna be hiring VAs soon, so this is, look into this as a task to hand off to them so don’t have to do it yourself.
Level 3 – the next level of delegation is “Give me your advice & I’ll decide”. So this is good for instance if you don’t wanna go & look at the options & figure it all out yourself. You can say, okay go & find out what the best options are & present them to me & I’ll pick one, so it gives you that control but you don’t have to go & do the work & figure it all out yourself.
Level 4 – is “Explore, decide & check with me”, a lot of this comes down to decision-making. Decision-making is one of the big takeaways I’ve got from the event was decision-making is such a drain on our productivity & when we can remove as many decisions as we can, then its gonna alleviate all of this stuff in our head & gives us more space to be creative & do things that we love. When you got tons of decisions in your head to make, it tends to be when you’re living in this area (Level 1), everything has come through me, I have to make all the decisions & it kind of clogs you up.
Level 5 – the next level is “Explore & decide within these limits”, super powerful to just say to somebody, okay this is the outcome that we want, go & explore this, decide yourself within this criteria & then you’re done, you don’t have to think about it again, you’re on to the next thing.
Level 6 – is “Take care of it for me”. Where its like, deal with it, & this generally does require somebody who’s a bit high level, so if you have a general VA who’s doing very task-based stuff, then they might not be entirely comfortable with that until they’ve got some experience & you’ve work closely with them for a while but ultimately that’s probably the most desired level of delegation across the board, take care for me now, I don’t have to deal with it especially if you’re thinking about operations, the more responsibility is required if there’s high level task that you’re looking to delegate.
Does that all makes sense? Are you clear on how you can use this when you’re looking to offload things to your employees, to your VA. I hope that clarifies the depth of different ways you can delegate to ultimately remove decision-making as much as you can & to free you up. When we get overwhelmed, we got all these things that keep piling on & we think we got to do all ourselves but if you just look at that list & use this method of delegation to get rid of it but it’s important that you do delegate with clarity & this what this kind of worksheet is to use for.
